AI Search Consulting & Training for In-House Marketing Teams
Some brands do not need another agency doing the work. They have writers, a social lead, a developer, and a marketing director who already knows the products better than any outside firm will. What they are missing is a clear read on why AI is recommending a competitor, and a repeatable way to fix it.
Signs You Need This Instead of a Retainer.
If several of these describe your situation, handing the work to another agency is probably the more expensive way to solve it.
- You have a capable in-house team and adding an agency would create coordination work rather than remove it.
- Your classic SEO looks fine yet AI keeps recommending a competitor when buyers ask.
- Nobody owns AI visibility because it did not exist as a job eighteen months ago.
- You cannot see the problem since no dashboard reports how ChatGPT describes your brand.
- Your customers say good things about you that the AI never mentions.
- You want the capability in-house rather than rented from a vendor every month.
The Same Diagnosis, Over and Over.
We have run this diagnostic across firearms, hunting, outdoor, and e-commerce brands, and the pattern repeats almost every time. The brand is present in AI answers, sometimes in nearly all of them, and still loses the recommendation to a competitor.
The reason sits upstream of the website. AI does not evaluate your product and choose a winner. It summarizes what already exists about you, then names whoever the outside consensus favors. Reddit threads, buying guides, review sites, and YouTube comparisons carry that consensus.
The brands that win have the same claim on their own site and in those outside sources, saying the same thing. That agreement is what AI treats as confirmed, and the brand without it loses on points it should be winning.
In one recent teardown, the AI credited a competitor with the better mobile app in roughly two out of three answers. The brand's own customers, in the exact discussion threads the AI was citing, said the opposite. The evidence was already in the sources. Nothing on the brand's own site backed it up.
What the diagnostic surfaces
- Your share of the answerHow often AI names you, in what position, and with what sentiment, measured against named competitors.
- Where the answers come fromThe specific pages and sources AI cites in your category, and how rarely your own domain is among them.
- What your customers actually sayPulled from the same discussion threads the AI reads, in their words.
- The claims you are losing on meritPoints where your product is genuinely better and the AI has not caught up.
- The claims dragging you downOutdated reviews, old specs, and complaints you already fixed.
- Which conversations to fight forAnd which ones are not worth the content budget.
The Playbook Is Built on Published Research.
The playbook your team keeps is not assembled from other people's blog posts. We ran the studies ourselves, published every finding with the methodology, and train your team on what the data actually shows.
We asked six engines 240 questions, ten times each, and traced 118,612 citations to their sources. Where AI recommendations actually come from in this industry.

The Teardown
A written diagnosis of how AI describes your brand today, who wins instead, which sources decide it, and what your customers say in their own words. Evidence first, opinions second.
Tracking Stood Up
Your buyer questions loaded into citation tracking, competitors configured, dashboards built. It runs daily and the account belongs to you.
The Playbook
Written for your category: the content patterns that earn citations, the page structures AI can quote, the outreach targets worth pursuing, and the order to do them in.
Team Training
Working sessions with your writers, social lead, and developer so each person knows what changes on their side of the work and why it matters.
Reporting Standards
The monthly format, which numbers to watch, what counts as progress in month one versus month six, and how to present it upward without overselling it.
Everything above stays with your team. The goal is that you stop needing us for this, and keep us for the parts you actually want outsourced.
Four Phases, Roughly Eight Weeks.
Diagnose
We build your question set, run the tracking, pull the sources and customer language, and write the teardown. You see the problem before anyone proposes a fix.
Stand Up
Tracking configured in your own account, competitors and topics set, dashboards built, baseline locked so every later number has something to compare against.
Train and Write
The playbook gets written against your category while we run working sessions with the team. Your writers leave with page patterns, your developer with the structured data spec.
Hand Off
Your team runs a full reporting cycle with us watching. We correct the reads, tune the priorities, and then get out of the way.
Most teams keep a light monthly advisory retainer after the handoff, usually for two or three quarters. That part is optional, and we will tell you when your team is ready to drop it.
It Starts With a Conversation, Then the Teardown.
There is no package menu here. The first step is a consultation where we look at how AI describes your brand and tell you plainly whether consulting is the right shape, or whether you would be better served having us run the work, or doing nothing for a quarter.
If it is a fit
The first piece of work is the teardown: the written diagnosis of how AI describes you, who wins instead, and which sources decide it. From there you choose how far to take it, from the diagnosis alone to the full handoff with tracking, playbook, and training.
If it is not
We say so in the consultation and you lose nothing. Some teams are not staffed for this yet, and some categories do not reward it enough to bother. Telling you that early is cheaper for everyone than discovering it in month three.
We Do This Work Ourselves.
We are a marketing agency in the firearms, hunting, and outdoor industry, and we run this same tracking on our own brand and on the partners we serve. When we tell your team which page patterns get cited, it comes from watching what happened when we shipped them.
We also know your category. Buyers here live in forums, on Reddit, and on YouTube more than in most industries, which happens to be exactly where AI answers come from. Reading those threads correctly takes someone who knows the products.
And we will tell your leadership what a 90-day window can and cannot produce. On-site work shows up in weeks. Moving the recommendation itself takes a few quarters, and pretending otherwise sets your team up to look bad.
What we bring
- A method, not a theoryThe same diagnostic run across brands in this industry, with the patterns that repeat.
- Category knowledgeWe shoot, hunt, and use this gear, so we can read a product thread accurately.
- Tooling we already operateCitation tracking we use daily, configured for your questions rather than generic ones.
- Straight timelinesWhat moves in 30 days, what takes two quarters, and what will not move at all.
Straight Answers.
How is this different from having you run it?
The diagnosis is identical. The difference is who executes afterward. Here we set up the tracking, write the playbook and reporting standard, train your people, and stay reachable while they do the work. In the done-for-you engagement, we do the work and report to you.
What does our team need in place?
Someone who can publish to the website, someone who writes, and one person who owns the number. A developer for the structured data helps. If you already have a content or social person, they are usually the right owner for this.
What do we keep at the end?
The tracking account and dashboards, the written playbook for your category, the reporting format and cadence, and a team that knows how to read the numbers and act on them. All of it is yours whether or not you keep working with us.
How long does it take?
The teardown is a one-time piece of work. Standing up tooling, writing the playbook, and training usually runs six to eight weeks. Most teams then hold a monthly advisory for two or three quarters while the habits set.
Will you work alongside our existing agency?
Yes, and it happens often. We get brought in for the AI search piece while another firm handles paid media or classic SEO. We would rather coordinate with them than fight over scope.
Can we start with just the teardown?
That is how most of these start. You get the diagnosis and the walkthrough, then decide whether to run it internally, hand it to us, or sit on it for a quarter. There is no obligation attached to it.
See What AI Says About Your Brand, Then Decide.
We will show your team how AI describes you today, who gets recommended instead, and which sources are behind it. From there you can run the fix yourselves, hand it to us, or take the findings and do nothing with them. The diagnosis is worth having either way.
